Plan an import with unresolved ownership

A fictional client wants a new system ready for its next reporting cycle. The data export contains inconsistent account identifiers. Sales has discussed a launch date, but the client has not named a data owner and the acceptance criteria are missing. You can coordinate the project but cannot change the contract.

Prepare a kickoff agenda that exposes the dependency on clean identifiers. Identify what can proceed while the client confirms ownership. Ask who approves the imported result and what they will compare it with. Do not promise that a data cleanup tool can infer all correct matches.

Give a plan with a visible dependency

A worked answer is: 'I would confirm the reporting outcome and the agreed scope first. We can prepare mapping and a test import, but identifier resolution needs a client owner. I would make that dependency visible in the plan and agree acceptance checks before treating the proposed launch date as confirmed.' The plan distinguishes preparation from a commitment.

If the client insists on the original date, explain the options and consequences within your authority. A smaller agreed scope may be possible, or the date may need review. Escalate commercial changes to the responsible person rather than silently changing scope.

Follow-up questions to test your reasoning

  • What work can continue before the data owner is named?
  • Who approves a change in scope?
  • What happens if the test import reveals unmatched accounts?

Check that every important dependency has an owner and a completion condition. 'Waiting for client data' is less useful than identifying the exact sample, validation and decision required. Make risks understandable to both technical and business participants.

Write a kickoff summary the client can act on
